The CRM partners worth hiring for cleaning and deduplication are the ones that diagnose why the data got messy before they merge anything, and that fix the entry points as well as the records. A partner that only runs a merge tool will hand back a database that looks clean and drifts straight back, because the imports, forms and integrations that created the mess are still running.
Messy CRM data rarely arrives all at once. It builds up through manual entry, bulk imports, integrations without matching rules, migrations that moved old problems across, and contact details going out of date. By the time a business notices, a quick tidy-up will not fix it. This guide covers what cleaning and deduplication involves, how a structural fix differs from a surface clean, and how to choose a partner.
Why does CRM data get messy and stay that way?
The cause decides what the fix has to cover. Five sources account for most of it.
- Manual entry without rules. With no required fields, no drop-down lists and no duplicate check when a record is created, everyone makes their own formatting decisions. One person becomes Jon Smith, John Smith and J. Smith across three records, none of them complete.
- Bulk imports done without preparation. Exports from an old system, event lists, bought data and legacy databases arrive in volume, without the review that would catch problems one at a time. Imports are one of the biggest sources of duplicates in most CRMs.
- Integrations without matching logic. A web form that creates a new contact on every submission, a marketing tool that syncs without checking for an existing record, an ERP that creates companies from customer codes that never match the domain-based companies already in the CRM. Every integration without explicit matching rules is a duplicate factory.
- Data decay. People change jobs, companies are bought, email addresses are switched off and phone numbers reassigned. A database nobody maintains gets less reliable every month, and faster as it grows.
- Migrations that moved the problem. A new CRM feels like a fresh start, but unless the data is audited and cleaned first, every duplicate and empty field travels across. We cover that move in Pipedrive to HubSpot migration, done safely.
What does CRM data cleaning and deduplication cover?
A proper engagement is six pieces of work, not one merge run.
| Workstream | What it involves |
|---|---|
| Deduplication | Finding the duplicates that are not obvious: the same person with a work and a personal email, a company under its trading name and its legal name, a middle initial on one record and not the other. Exact matching, fuzzy matching and human review for borderline cases, with a survivorship rule deciding which values each merged record keeps |
| Field standardisation | One agreed value per meaning: a dozen sectors instead of two hundred, one way of writing each job title, one phone format, and UK rather than UK, United Kingdom and U.K. |
| Invalid and unreachable records | Hard bounces, personal email domains on business contacts, generic inboxes like info@ with no named person, and addresses that were never valid, identified and suppressed so they stop inflating counts |
| Orphaned records | Companies with no contacts and contacts with no company, associated where the link can be inferred and flagged for review where it cannot |
| Filling the gaps | Missing job titles, sectors and regions completed from data already in the CRM (region from postcode, for example) or through enrichment |
| Governance | Required fields, controlled lists, duplicate checks at the point of entry and matching rules on every integration, so the clean holds |
Standardise fields before you deduplicate, because merging records whose fields are inconsistent produces a clean set of inconsistent records. How to standardise company names across a CRM works through the hardest case.
What is the difference between a surface clean and a structural fix?
A surface clean removes the obvious duplicates and the most visible formatting problems. The contact count drops and the completion percentages rise, and nothing about how the data was getting into that state changes.
A structural fix starts with a diagnosis of how the problems arose, fixes them at the source as well as in the existing records, and puts governance in place so they do not come back. It takes longer and costs more, and it holds.
The test is simple: six months later, is the database better than when the work started, or back where it was? Why CRM data cleaning projects don't stick explains why so many end up back where they were.
What types of partner can clean CRM data?
- CRM data management tools. Platforms built for deduplication, bulk editing and standardisation across HubSpot, Pipedrive and other CRMs. Strong for a team running its own ongoing hygiene, and often what an agency uses underneath. Not a substitute for deciding what should be done before the tool runs.
- Freelancers on Fiverr and Upwork. Usually priced by contact volume, and variable in quality. A well-reviewed freelancer with documented HubSpot or Pipedrive experience is cost-effective for a small database that needs deduplication and basic standardisation.
- Offshore data processing firms. Capacity for very large volumes: deduplication across hundreds of thousands of records, bulk email verification, standardisation at scale. The risk is rules applied without commercial context, so merge decisions and standard values may not match how the business actually uses its data.
- Data-first CRM specialists. Partners that diagnose before they clean, scope the work from the findings, and fix the entry points as well as the records. The right fit when the database is large, the structure is complex, or a previous clean did not hold.
Where does Flowbird fit?
We are Flowbird, a UK HubSpot Solution Partner and Pipedrive Elite Partner, and we sit in the fourth group. Customer data is most of what we do, on HubSpot, Pipedrive and the databases that arrive after a platform switch.
Our CRM data cleaning starts with a full profile of your database before we propose any change. We recommend, you decide: the formats, the standard values and what happens to each kind of record. We create survivor records so every clean record keeps its activity, notes and deals, and we flag what cannot be completed from data you already hold rather than guessing. We never delete a record, overwrite fields or work on live data without a back-up.
Once it is clean, our managed service keeps it that way on a fixed monthly basis, rather than cleaning once and leaving it to drift. If your database is small and only needs a dedupe, a freelancer may well be the better-value option, and we would rather say so.
What should you ask before commissioning data cleaning?
- Do they start with a diagnosis or a tool? The right first question is what the data looks like and how it got that way, not which deduplication tool to run.
- What is their survivorship rule? "Always keep the most recently updated record" is sometimes wrong. A good rule decides field by field which record holds the most complete and reliable value. Fixing duplicate records in HubSpot and Pipedrive goes into merge priority.
- What happens after the clean? If the clean is the whole engagement, the problem comes back. A cleaning project without governance is incomplete.
- Can they show you before and after? A credible partner can show duplicate volumes, completion rates and invalid-record counts before and after comparable work. If they cannot, ask why.
What does CRM data cleaning cost?
Cleaning is priced by complexity more than contact volume: 5,000 records with deep structural problems can cost more to clean properly than 20,000 with straightforward duplicates. That is why a price before anyone has profiled the data is a guess.
We start with a CRM Data Audit, £950 + VAT, delivered inside the Customer Platform Assessment as a written report in two to three weeks. It sets out duplicate volumes, completion rates, invalid records and the governance changes needed, and the cleaning is scoped and priced from it. The fee comes off a managed service in full if you start one within 60 days.
CRM data messier than it should be?
Get in touch. We will tell you how big the problem is, where it is coming from, and what it will take to fix it so it stays fixed. That is CRM data cleaning, and it is most of what we do.
