Pipedrive to HubSpot migration, done safely

A safe Pipedrive to HubSpot migration audits and cleans the data, and designs HubSpot's lifecycle stages, before a single record moves.

The safest Pipedrive to HubSpot migration services are the ones that audit and clean your Pipedrive data, and design HubSpot's lifecycle stages, before a single record moves. The transfer itself is rarely what goes wrong. What goes wrong is arriving in HubSpot with data that was already broken in Pipedrive, imported faithfully into a system that cannot use it.

On paper the move looks simple: export people, organisations, deals and activities, map the fields, import, rebuild pipelines and automations, go live. In practice, the cost shows up after go-live, as reports that do not work, automations that do not fire, and a team back in spreadsheets within weeks. This guide covers what a safe migration requires, what most migrations get wrong, and how to choose who runs yours.

Why do Pipedrive to HubSpot migrations go wrong?

Five problems account for most failed migrations, and none of them is a problem with the import tool.

  1. The two platforms model data differently. Pipedrive has no lifecycle stage. Pipedrive's marketing status records consent for its Campaigns feature, while HubSpot's marketing contact status also decides what you pay for, so it needs a rule rather than a straight copy. Pipedrive pipeline stages do not map one to one onto HubSpot deal stages and lifecycle stages, which do different jobs. These are decisions to make before the migration, not import settings to fix after it.
  2. Duplicates migrate perfectly. Without a deduplication pass first, every duplicate person and organisation in Pipedrive arrives in HubSpot intact, inflating contact counts, distorting reports and costing the team's trust on day one. Fixing duplicates in HubSpot and Pipedrive covers the matching rules.
  3. Blank fields stay blank. If job title is empty on most Pipedrive contacts, it will be empty in HubSpot too. A field that was never filled in cannot drive HubSpot lead scoring, lifecycle qualification or list segmentation. A migration does not improve the data. It moves it.
  4. Activity history gets lost or orphaned. Notes, calls, emails and meetings logged in Pipedrive have to be mapped to HubSpot's activity model. Many automated tools skip historical activities, or import them without associating them to the right contact, company or deal, and the team loses the context that made Pipedrive useful.
  5. The lifecycle layer has to be built from nothing. Because Pipedrive has no lifecycle stage, migrated contacts arrive in HubSpot with whatever single stage the import sets, or none: customers, lapsed clients, prospects and unqualified enquiries all looking the same. The stages have to be designed and then derived from deal history and activity, which only works if that history is clean.

What does a safe Pipedrive to HubSpot migration require?

StepWhat it involves
Audit the Pipedrive dataDuplicate volume, completion of the fields HubSpot will need, activity history quality, deal values and stages, and person-to-organisation links
Clean before or during the moveMerge duplicates, standardise formats, remove invalid emails, and reassign records owned by former employees, before anything lands in HubSpot
Agree a field mapping documentEvery Pipedrive field mapped explicitly, with decisions on custom properties, data types and fields with no HubSpot equivalent, signed off before any record moves
Plan the lifecycle gapHow each contact's lifecycle stage will be derived, usually from deal history, activity recency and custom fields, applied at import or straight afterwards by workflow
Validate against the sourceRecord counts, field population, activity associations and deal values checked against the Pipedrive export, not against the migration tool's success log
Govern it after go-liveDeduplication rules, field validation, marketing contact rules and lifecycle automation, so HubSpot does not drift back to where Pipedrive was

Cleaning after the move is the expensive option: by then the bad records are tied into workflows, lists and reports. Check your customer data before a migration explains what to look at first.

What does a HubSpot portal look like after a rushed migration?

A Pipedrive to HubSpot migration done at speed, without preparation, leaves a recognisable set of symptoms.

  • Most contacts show no activity in HubSpot, because historical activities did not transfer or were not associated
  • Several conflicting definitions of a customer: a contact marked Customer in one property, Lead in lifecycle stage, and something else in a third
  • Deals disconnected from the contacts and companies they belong to
  • Thousands of empty or duplicate company records, created by HubSpot's setting that automatically creates and associates companies from email domains

None of this is unusual. It is the default outcome when a migration is treated as a data transfer rather than a data transformation.

What types of migration service are there?

  1. HubSpot partner agencies running managed migrations. Many HubSpot partners offer a scoped Pipedrive to HubSpot migration with a documented plan and activity history preserved. A good fit when the Pipedrive data is reasonably clean and you want a professionally managed transfer. Ask what their audit covers before you compare prices.
  2. Migration platforms. Tools built for the transfer itself, including custom object mapping and activity history, for teams that will run field mapping and validation themselves. They also sit underneath many agency migrations, including ours: we use SyncMatters, which holds HubSpot's Data Migration accreditation.
  3. Sync apps from the HubSpot App Marketplace. Direct Pipedrive to HubSpot sync for very small, clean datasets where only contacts and deals need to move. Not suitable where data quality is a problem or activity history has to arrive correctly associated.
  4. Data-first CRM specialists. Agencies that treat the migration as a data project: audit, clean, map, move and validate. The right fit when the Pipedrive data has problems you would rather not carry into HubSpot.

Where does Flowbird fit?

We are Flowbird, a UK HubSpot Solution Partner and Pipedrive Elite Partner, and we sit in the fourth group. Working in both platforms is what matters here, because most of the risk in this move sits in how differently they model the same customer.

Our CRM Data Migration runs in six steps, and the transfer itself runs on SyncMatters, a migration platform accredited by HubSpot for data migration and built for moving activity history across, not just records. We inventory everything in Pipedrive, agree a destination for every field before anything moves, clean as we move rather than moving the mess and cleaning it afterwards, then load and repeatedly check HubSpot against the source. Pipedrive stays readable until your team is confident in HubSpot, and you get a written record of every decision we made.

Our part is everything around the tool: the audit, the lifecycle design, the field mapping and the cleaning that decide what is worth moving. SyncMatters makes sure what we have cleaned arrives intact, with notes, calls, emails and meetings still attached to the right records.

If your Pipedrive data is already clean and you only need it moved, a managed transfer from another partner may well be the better-value option, and we would rather say so.

What should you ask a migration provider?

Ask what they do with the data before it moves, not how they move it.

Any competent provider can run a transfer. A provider who starts with your HubSpot subscription and your deadline is optimising for speed. One who starts with your duplicate volume, your field completion and how you want lifecycle stages to work is optimising for a HubSpot that still works six months after go-live. Choosing a CRM data migration specialist has the fuller list of questions.

What does a Pipedrive to HubSpot migration cost?

It depends on record volume, how much activity history has to move, and above all how much cleaning the data needs, which is why a fixed price before anyone has looked at the data is a guess.

We start with a CRM Data Audit, £950 + VAT, delivered inside the Customer Platform Assessment over two to three weeks. It tells you what is in your Pipedrive, what is worth taking to HubSpot, and how much cleaning the move needs, and the migration is scoped and priced from that. For any database beyond a few thousand records, finding the problems before go-live is far cheaper than finding them after.
